The business challenge

For much of Q1–Q3 2025, priority revenue-driving products faced availability restrictions associated with international sourcing disruption and higher raw material costs. Growing demand without accounting for those conditions risked accelerating stockouts and putting further pressure on product economics.

The digital shelf also needed work. Product pages lacked a comprehensive creative system, clear product education, and FAQ-oriented content that helped customers distinguish among the teas. The opportunity required commercial, operational, and customer-experience decisions to work together.

Capital and team allocation

I directed commercial strategy, advertising allocation, inventory forecasting and planning, wholesale and retail pricing, and execution across Amazon Seller Central, Vendor Central, Whole Foods Market on Amazon, and Whole Foods in-store promotions.

  • Media investment: reallocated spend toward available products and moderated demand generation on constrained SKUs. Annual advertising expenditure moved from approximately $450,000 to $200,000.
  • Product economics: negotiated higher wholesale prices, increased retail prices, and reduced inefficient advertising expenditure.
  • Team direction: managed four VAs and coordinated catalog, content, advertising, and inventory priorities using availability, performance signals, and commercial economics.

The cross-functional strategy

1. Put inventory into the media plan. Used demand forecasts and stock coverage to guide advertising allocation and replenishment priorities. The objective was to preserve profitable sales opportunities and extend coverage on constrained products.

2. Question incremental value. Identified overlap and cannibalization concerns across DSP, search advertising, and existing demand. Reduced inefficient DSP and search investment where additional spending was not justified.

3. Rebuild the shopping experience. Directed catalog-structure, imagery, A+ Content, and product-messaging improvements. Strengthened product education and FAQ-oriented answers so customers could understand product differences and purchase with greater confidence.

4. Connect discoverability with product clarity. Improved titles, attributes, catalog relationships, and relevance to category search intent. Organized product facts and customer-oriented answers around SEO and AEO/GEO principles for traditional and AI-assisted discovery.

5. Coordinate Whole Foods and Amazon. Managed Whole Foods in-store promotions, WFMOA advertising and PDP optimization alongside Seller and Vendor Central. Coordinated buyer communication, purchase orders, merchandising, and promotion timing with availability and pricing.

What this demonstrates

Commercial judgment under operational pressure: connect pricing, advertising, inventory, product education, and channel execution instead of managing them as separate workstreams. The growth engine had to reflect what the business could actually fulfill.

Reporting scope. Revenue is the 2024–2025 multi-channel comparison. Advertising expenditure is approximate. Category positions are historical reported results; no current rank is implied.
